But you’re not doing yourself any favors by calling in sick to avoid them. Companies have figured out it's worthwhile to devote time and attention to employee evaluations, leading to new performance review tips for managers and their teams. An OfficeTeam survey shows performance reviews are undergoing changes, with some companies shortening the process, increasing the frequency of feedback, incorporating rating scales, adding peer assessment and having separate compensation discussions. And the result? Respondents said these appraisals are effective in improving employee performance (86 percent), leading to a variety of benefits, such as staff motivation, identification of needed changes and decisions about merit increases and bonuses. If you’re an employer or manager looking for performance review tips to help with career progression or company success, scroll down to the next section. If you’re an employee, read on. Performance review tips for employees These meetings can affect everything from your career path to your chances for that raise you’ve been asking for, so it’s not surprising if they make you nervous. But performance appraisals actually can be helpful. The key lies in making the meeting work in your favor. How exactly do you do that? There are several ways, some of which require preparation. Others involve adjusting the way you receive constructive criticism. For employees, setting a goal to make a good impression at work (followed by a positive review) starts with small, everyday efforts to improve their performance. Here are seven tips to help you prepare for- and rock - your performance review: 1. Show your adaptability. One way to demonstrate this attribute is to become more proficient in the latest software or to attend seminars, webinars and courses. Explain how you’ve shown initiative to build your job skills. 2. Be innovative. This could be anticipating an upcoming task and tackling it beforehand, mentoring or providing assistance to a colleague, or doing something for the greater team, like volunteering to lead a project not yet assigned to someone. Have you had an idea that was successfully implemented, or did you find a way the department’s budget could be used more effectively? Bring it up. 3. Speak positively. Talking energetically about the company and the people you work with contributes to a positive workplace. 4. Listen. Remember, the goal of feedback is not to make you feel bad. Rather, it’s intended to help bring out the best of your abilities. So actively listen to what your manager is saying and consider how you can apply the words to your responsibilities. 5. Dig deeper. If you have questions about the reviewer’s feedback, don’t hesitate to ask them. After all, you can’t improve unless you completely understand what areas need improvement and exactly why you’re not meeting expectations. Also, many managers will see your active interest as a positive sign indicating that you’re planning to act on their feedback. 6. Drop the defensiveness. Nothing good comes of performance reviews if you go on the defensive, trying to offer explanations or excuses. If you do need to explain a mistake or misunderstanding, that’s fine, but make sure you have supporting evidence. Otherwise, you could sound like you are playing a game of he-said-she-said. 7. Be engaged. Performance reviews are a conversation between you and your manager, which is why you need talking points. “Winging it” is rarely effective and could waste the allotted time you have each period for this one-on-one. Here are some things to inquire about and discuss during the review: What could you be doing differently? What new skills and knowledge do you need to become more of an asset? What goals does your employer have for you? How can you be more helpful to your team? What company challenges does your manager predict over the next year? This is your chance to provide strategic vision, establish goals, clarify objectives, set up expectations and help your employees improve. The performance review also creates space for discussion, allowing you to find out more about the needs and goals of those you supervise. “Many companies have streamlined how feedback is given and encourage supervisors to check in with staff more often, said Stephanie Naznitsky, executive director of OfficeTeam. “This allows organizations to be nimble in addressing issues, evaluating progress and recognizing good work.” Here are a few performance review tips that take advantage of the new workplace trends of less-structured and career-focused check-ins to help set you up for success. 1. Don’t wait to offer feedback. If an issue with performance exists, address it right away. 2. Establish clear expectations. Make sure your team members understand their individual responsibilities and how they contribute to achieving the firm’s goals, just as management does. Explain the criteria that you will use for performance evaluations so your workers know what you expect. 3. Be prepared, not scripted. Read through your notes from previous assessments. What issues were raised during those meetings? What objectives did you set? Have those goals been met? Collect comments from other managers the employee works with. It’s important to bring relevant examples and talking points to your job discussion, but the more free-flowing it is, the better. Try for a give-and-take conversation rather than a one-sided one. 4. Uncover key motivators. Knowing what your needs are for this position, in addition to the employee’s expectations and career goals, is a vital step to creating common goals, providing useful feedback and measuring progress at work. Ask questions such as these: What’s been your greatest work accomplishment here, and what do you hope to accomplish over the coming year? Do you have everything you need to perform your job? Where do you feel you need to improve in your role? Are you comfortable with our organizational culture, and are there areas you think that need change? START HIRING NOW! 5. Stay focused on the big picture. Whether you’re praising an employee for entering orders with efficiency or critiquing the way an interaction was handled with a customer, be sure to explain the effect the performance had on departmental (or company) priorities. When people understand the effect of the quality of their work, they’re more likely to feel valued, and as a result, motivated to improve. 6. Strike a balance between positive and critical. Although it’s best to avoid negativity, it’s important not to sugarcoat issues. If there’s a problem with performance, be direct and specific. And remember: Sometimes even the best workers need to receive critical feedback. On the flip side, even those employees with the most room for improvement should be praised for their strengths. 7. Offer potential solutions for performance issues. For every piece of constructive criticism you give, be prepared with a solution. For example, if an employee is having trouble mastering the appointment-scheduling software, suggest specific training that might help. Or if communication skills are the issue, consider facilitating a mentoring relationship with a coworker who excels at customer service or team building. 8. Follow up â€" frequently. Ideally, you should conduct performance reviews more than once per year. If possible, schedule a time to revisit the issues you discussed with the employee a few months after the review so you can check in on their progress. At these meetings, be flexible; if a training program isn’t helping the employee meet goals, suggest a different approach. Employees can find performance appraisals intimidating. I generally like to name names, but in this case, I will not out them and will omit identifying information (and change a couple key descriptions) to protect the innocent and the guilty.To get back to our dinner, we were among the first people at the place and the last to leave because we were having so much fun talking about many different topics - why incremental innovation is sometimes under-appreciated and why breakthrough innovations are over glorified, how the best way to influence your spouse is through your kids rather than directly, and why the 130-proof bourbon the bartender gave us to try was a cool idea - especially because the ice cubes sank - although it tasted a bit too much like drinking lighter fluid.This piece focuses on the topic we kept coming back to: the idea that, well, bad bosses aren’t all bad. We all had suf fered through bad bosses, and had seen them do all kinds of damage. BUT during the course of the conversation, we started realizing that a bad boss (especially the kind who doesn’t really have the power to hurt you very much) can be a great thing in some ways.The notion that you can learn a lot about what NOT to do from a bad boss has been around for decades. A charming version of this argument is in Robert Townsend’s classic Up The Organization, where he asserts that much of what he learned about being a good boss came from working for awful bosses at American Express early in his career.The focus of our conversation about bad bosses, however, turned a different direction. One of my friends had just ended a long stint working for a lousy boss, one who could be a selfish a**hole at times and was a legendary backstabber and narcissist. He talked about how great it was that this selfish jerk had been removed from his management job and was now working a line job again, and how his new boss was thus far amazing - selfless, open, always thinking about was good for his group rather than himself, listening all the time, practicing constant empathy. This guy could be the poster child for my book Good Boss, Bad Boss.My other friend chimed in and talked about how he wished he had a boss like that. His boss was inept in many ways, especially committing sins of omission: not going to meetings she should, not answering emails no matter how important, not following through on commitments, not jumping into help his team when she said she would, not having the guts to deal with performance problems, not reaching outside of the organization to develop a stronger network, and perhaps worst of all, constantly spending time planning and talking and brainstorming - but pretty much being unable or unwilling to actually get anything done. This boss could be the poster child for The Knowing-Doing Gap.Then, however, the conversation took an interesting turn that still gnaws at my mind. The guy with the good boss said to the one with the bad boss: “Be careful what you wish for, I got the great boss I want, and it has disadvantages.”He went on to explain that, when he had that inept boss, he felt obligated to take only minimal steps to help his organization. He did everything he could to avoid contact with his boss - and would never lift a finger to help that a**hole succeed. He wasn’t the only one in his group who reacted that way: Alienation was high and the commitment was low throughout. But he didn’t just mess around at work. He devoted his energy to developing a big book of business and for developing a great reputation among clients. In other words, and this is the key point, he was treated sufficiently badly by his boss (as were others), that he felt free to act largely in his self-interest.BUT with this new and nearly model boss, he and many of his colleagues are spending much more time working to help the organization in all sorts of ways - to recruit new people, to repair broken procedures, to attend every group meeting, to develop business that helps the organization and not necessarily themselves. As a result, he is spending far less time doing things that benefited only him, and as a result, not only is making a bit less money, he is having less fun too. He now feels compelled to do things that he doesn’t like to benefit his group and organization - because he respects and admires his boss so much, and didn’t want to let him down.Then, we started quizzing my friend who still had the bad boss. Our friend has become a total star in recent years. The work his team does is bringing in a third of the group’s revenue, he has freedom to do what he wants, his boss is rather afraid of him so almost never tells what to do, he is making a lot of money, and - while he is still doing many things to help his group succeed - he is far more respected both inside and outside the organization than his boss.As my friend w ith the new good boss warned him, if you got your dream boss - or worse yet they gave you your bosses job - you might feel great in some ways. But your life would change for the worse in other ways. You would start doing more things that benefited your organization that were not in your pure self-interest, you would spend more time doing things to help others that you would rather not do, you would go to more meetings with people who are of no interest to you - and even dislike - because doing so was for the greater good.The conversation went back and forth in this vein for a while. Although all three of us still believe that bad bosses suck on the whole, we started wondering if a more general, elaborate, and evidence-based argument might be made about the upsides of working for a loser. Some of the virtues of working for bad boss we thought of include: You can learn what NOT to do. If you just have ordinary competence, you look like a genius compared to your boss. You don’t feel compelled to waste time doing extra things that help your group and organization. After all, if they aren’t doing much for you or are treating you badly (via your boss), why should you do anything to help them? Your boss might be so inept at implementation that it isn’t worthwhile going to meetings, generating ideas, or suggesting now paths the organization might take. None of it will happen in anyway, so why waste your time? A lousy boss probably needs you more than a good boss - and thus you may have power - because you keep bailing him or her out, bringing in money or clients that he or she is too inept to do, and performing other competent acts that protect the boss and make the boss look better than he or she really deserves. If the boss leaves (perhaps is fired - but in too many organizations lousy bosses get promoted), and you get the job, people will think you are brilliant because of the power of psychological contrast. I am partly having fun here and partly serious. Should You Get a Vocational Degree Should You Get a Vocational Degree College isnt for everyone, an important fact to keep in mind when choosing a career. If you cant see yourself spending four years in school, earning a bachelors degree, only consider occupations for which you dont need one. A vocational degree may provide the proper educational requirements. What Is a Vocational Degree? A vocational degree is an award an institution grants to an individual after he or she completes an intensive job training program. This course of study provides technical preparation for a specific career. One who undertakes it will acquire the skills needed to work in that trade or craft or be a technician. If you decide to earn a vocational degree, get ready to commit to spending between a few months to two years in a vocational, trade, or technical school, or a community college. Upon completion, you may earn a post-secondary certificate or an associate degree. Licensure in some occupations requires a vocational degree. Bachelors or Vocational Degree? Which One Is Right for You? It takes much less time to earn a vocational degree than a bachelors degree- two years or less versus four. It isnt nearly as expensive either. According to a 2016 article in U.S. News and World Report, the average cost of attending trade school is $33,000, which is the same as the average tuition for one year of college (Bondar, Mel. The Financial Case For Trade School Over College. U.S. News and World Report. April 12, 2016.). While this is a substantial savings, the decision to pursue vocational training rather than a four-year degree or no education beyond high school also depends on other variables. Most importantly, you must fulfill the educational requirements of the occupation you want to pursue. No training at all is needed to work in some careers. That may sound easy (and cheap), but earnings arent as high, nor are there many opportunities for advancement. For some careers a bachelors degree is necessary, others require a vocational degree, and to get a job in some, you can choose between the two. You may be able to enter certain fields with vocational training only but need a bachelors degree to advance. Explore the careers in which you are interested thoroughly and investigate all the requirements. Make sure the preparation you choose meets your goals. Vocational education is also a wise option for college graduates who need additional training to work in either a related or unrelated occupation. For example, if you want to be a paralegal but already have a college degree in a different major, instead of spending another four years in school earning a second bachelors degree, get a certificate from a vocational school or community college. Your abilities and desires should also guide this decision. If you bristle at the idea of spending four years in a classroom learning things that may not necessarily apply to the work you want to do or you were never a great student to start with, earning a bachelors degree may not be your best option. If you initially chose a career that requires one, you may have to revise your career goal. You may even be able to find a related occupation that requires two years in a vocational training program rather than four years in college. For example, one needs a bachelors degree to become an engineer, but an associate or a vocational degree to become an engineering technician. How to Choose a Vocational Training Program It is imperative to note that not all trade schools are equal. Thoroughly investigate programs before signing up. To decide whether a program is good, consider three things: accreditation, reputation, and quality of training. First, compare the programs accreditation to the requirements of the occupation for which you are preparing. Also, find out if you need a state occupational license and what you need to do to get one. Must your training program have accreditation from a particular organization? If so, make sure the program you attend has it. Check out the programs reputation. How do employers regard it? Talk to them and to other people who work in the field to find out. Look for online reviews as well. Ask your future colleagues where they received their training. Find out if they were well-prepared for the jobs once they began working. While vocational education costs much less than college, it is still a significant amount of money to spend. Be a smart consumer and make sure you get what you pay for. Jobs That Require a Vocational Degree From health care to trades and crafts, the options are wide and varied when it comes to the careers for which vocational education can provide the necessary training. Here are 10 occupations that promise to have the highest employment growth over the next several years, according to the Bureau of Labor Statistics (BLS). Audio Engineer Audio engineers, also called sound engineering technicians, record, mix, synchronize, and mix music, sound effects, and voices. They use recording equipment and computers running complex software to do their jobs. Educational Requirements: Post-secondary non-degree or certificate program (several months to one year) Licensing Requirements: None Number of People Employed (2016):  17,000 Projected Job Growth (2016-2026):  6  percent Projected Increase in Jobs (2016-2026):  1,100 Median Annual Salary (2017):  $55,810 Licensed Practical Nurse (LPN) Working under the direction of registered nurses (RNs), LPNs administer basic patient care. Their duties are limited by the regulations in the states in which they practice. Educational Requirements: State-approved certificate or diploma program at a technical school or community college (at least one year); some high schools and hospitals also have programs Licensing Requirements: National Council Licensure Examination (NCLEX-PN) required in all states Number of People Employed (2016):  724,500 Projected Job Growth (2016-2026):  12  percent Projected Increase in Jobs (2016-2026):  88,900 Median Annual Salary (2017):  $45,030 Makeup Artist (Theatrical and Performance) Makeup artists use cosmetics and prosthetics to change or enhance the appearances of individuals who are on television shows and in movies and stage shows. But wait, before you start cheering: they’re in the form of modular phone booths and tiny meeting rooms, Fast Company reports.With 70% of offices using the open office model, employees are at the breaking point, and employers have no choice but to find some private solutions â€" not necessarily because they care that no one can make a private phone call, but because studies have shown a marked drop in productivity.Follow Ladders on Flipboard!Follow Ladders’ magazines on Flipboard covering Happiness, Productivity, Job Satisfaction, Neuroscience, and more!Enter telephone booths, and other “prefabricated rooms” that cost from a few thousand dollars to $10K. Most fit one person; some can host a small meeting. They’re meant for a few hours of work only â€" when you need concentrated quiet or need to get on a conference call, for example.Ladders spoke to one of the players in the modular office market â€" Morten Meisner-Jensen, the co-founder of telephone booth manufacturer ROOM, about how they do it. Launching in May of last year, they now have over 650 clients, from ten-person start-ups to Google, Walmart, Wayfair, Uber, NASA, and Nike.Meisner-Jensen has a background in tech; coming from the startup world alongside his co-founder, Brian Chen, “We both experienced tremendous problems with open-plan seating, and not having a place to escape to take a phone call or do focused work,” he said.“We wanted to figure out an affordable way of making a private space for the open-office plan, to give people a better work environment,” said Meisner-Jensen. “And as we started researching this, we found that noise in the open-plan office â€" or noise in the modern workspace today â€" is the largest problem in the workspace. More than 60% of all Americans have brought up noise complaints to their bosses.”They saw a solution in a phone booth that a single person could sit in â€" make a phone call, work on their computer â€" or just do some prep work in peace. They tried building a booth on their own out of drywall, but it was a flop â€" soon dubbed “the sweatbox,” hot and echo-y.The final design, however, was soundproof, fully ventilated, and made out of recycled materials, with a door that seals shut completely. The cost is $3,450, putting it at the low end of the market.“The demand has been through the roof,” Meisner-Jensen said.Most companies buy more than one booth, he says. Companies come back to make another purchase “once they realize how big a problem they need to solve.” Orders range from two or three to “in the hundreds,” depending on company size.“It’s everything from JP Morgan to a young startup,” said Meisner-Jensen.There’s another unexpected cause in the popularity of ROOM’s telephone booths and other modular office cubicles: the increase in video-conferencing calls. With video, not only do you need quiet and privacy, “you need visual privacy… you can’t do [a video ca ll] from your regular seat in an open plan because you’ll have people walking behind you, and it’s insanely distracting.”That said, “I don’t believe phone booths are the solution to everything.”Zoning outInstead, he is a proponent for the slowly popularizing “zoned” office, where there are different spaces for different activities. “There needs to be spaces for privacy, such as the phone booth, where you can jump on a video conferencing call so you can do focused work, for shorter periods of time. But there also need to be creative breakout areas for collaboration. There need to be recreational areas where you can talk about something else than work. There needs to be areas for the entire company to come together and get inspired, with town hall meetings and talks.”Phone booths are only one part of the idealized office Meisner-Jensen imagines. “We’re not just selling phone booths,” he said. “We’re selling a better work environment.”Ultimately, employe rs are beginning to create a better work environment by adopting modular cubicles and similar privacy-enhancing design elements, slowly changing a type of office space that has been proven in study after study to make workers unhappy and lower productivity. It’s a shift that’s not just for employees, but for the company’s bottom line, as well.“Creating a great work environment, and making sure that people are happy at work, is going to be increasingly important,” Meisner-Jensen said. “Because the competitive advantage of that company will be the talent that they’re able to acquire and keep.”An enhanced physical workspace inspires people and allows them to work, both separately and together, Meisner-Jensen said, which is good for everyone. “That just generally makes people happy. Thankfully, alternatives are available. Consider the following strategies to tap into your current workforce to foster both employee productivity and employee development without significant impact to your bottom line. Employee Cross-Training Its a situation small business owners know all too well: extended employee absences can impact business productivity. But happily there is a solution some businesses have chosen to cross-train their employees. This training plan is simple. By sharing their techniques and knowledge, employees show their fellow colleagues how to perform their most significant tasks, so their responsibilities are fulfilled during work absences. To successfully implement cross-training in your business, Jill Morrone, owner of an ice cream parlor and restaurant in Brimley, Mich., offers these tips: Propose. Suggest the program to each of your employees and determine which employees are interested in contributing their time and knowledge. Choose. From there, decide which employees are the most adept to training others. Generally, senior workers are more willing to train others, but this may vary according to your specific business and industry. Encourage cross-generational training among your employees. Confirm. Once you have determined which employees will cross-train their colleagues, ensure they are prepared for the training process. You may have to offer guidance, especially as the training first begins. Balance. Always provide trainers and trainees a proper with a balance between their own job responsibilities and the training itself. Practice. Provide trainees with an opportunity to actually apply their new skills prior to employee absences. This will reduce the likelihood of future and often avoidable mistakes. Motivate. To increase employee participation in the future, reward all participants by offering incentives such as gift cards or casual dress days. Through cross-training, you can develop an integrated workforce that is prepared for long-term absences and is more knowledgeable of your businesss operations, says Morrone. Employee Mentoring Far too often, employees are offered additional responsibilities with little or no direction. Even worse, they can be hired without receiving any formal employee or management training . The result: worker productivity declines. These issues can often be addressed or even eliminated via a mentor-protg training program. Small business owner and photographer Anthony Alichwer of Easton, Pa., has implemented such programs with positive results. He offers this initial advice: Pair mentors with protgs. Discuss your idea with senior employees for their feedback. Match interested employees with protgs, according to similar career paths, interests, and goals. Familiarize. Before training begins, ensure that mentors and protgs have an opportunity to meet, become acquainted, and identify their goals. Failure to do so may result in unsuccessful training. Create an agreement. Mentors and protgs should consider developing an agreement that includes the duration of the training program, goals that should be fulfilled, and follow-up meetings. Offer opportunities. Perhaps your mentor-protg pairings would be interested in attending networking events or listening to guest speakers. If so, enable them to advance their learning. Dont be afraid to offer suggestions. Meet with the partners to ensure that both mentor and protgs interests are being fulfilled, says Alichwer. Discuss the strengths and weaknesses of the training program and ask how the program can be improved in the future. Brown Bag Seminars A more informal method of employee training are brown bag seminars offered during your employees lunch breaks. These sessions are best kept voluntary and, for the most part, casual and free. Alichwer generally hosts brown bag seminars on a monthly basis, but they can be held as often as you wish. He believes these seminars are beneficial for the following reasons: Intimate and interactive. Unlike other training options, brown bag seminars allow employees to interact with one another on a wide range of training topics, from customer service to marketing. These interactions increase employee bonds and, ultimately, improve teamwork. Timely. A majority of brown bag sessions are an hour long or less, so as to avoid taking too much time away from employees busy schedules. Leadership. Give all your employees the opportunity to lead a session. The result is a more confident and team who can practice their leadership and communication skills. Employee fellowship will likely improve your businesss operations, says Alichwer. Video Conferencing and Audio Conferencing Finally, Morrone suggests video conferencingand audio conferencing as employee training program alternatives. Each of these training programs is especially useful for small businesses whose employees telecommute or frequently travel. To experience the training firsthand, employees only need Internet access and cellphones. Morrone believes employees will notice the following benefits with either conferencing option: Connecting capabilities. Whether employees are at your company headquarters or traveling, they can effectively communicate with one another. Video conference users are usually networked into one primary location in which they communicate via web chat, while audio conference users can listen to speakers training presentations and communicate with trainers post-session. Organized. Most conferences are clearly-structured and easy to follow, giving employees the ability to take notes and prepare questions. Question and answer sessions. A majority of conferences include QA sessions, allowing employees to communicate with trainers and resolve any issues. Employees are often located remotely for business travel, Morrone says. Video and audio conferencing lets them expand their skills and knowledge even when they are away from their offices.
